Scaling a Creative Studio: How We Built a Remote-First 3D Team
Lessons learned from growing Gamenic's team across time zones while maintaining AAA-quality output through async workflows and cloud rendering.
Building a world-class creative studio from Kathmandu comes with unique challenges and unique advantages. Over the past two years, we’ve grown from a team of 5 to over 20 talented artists, developers, and producers, many of whom work remotely across different time zones.
Our remote-first approach wasn’t born out of necessity; it was a strategic choice. The best 3D artists, shader programmers, and technical directors aren’t always located in the same city. By embracing distributed work from day one, we’ve been able to recruit exceptional talent regardless of geography.
The backbone of our remote workflow is a combination of cloud rendering infrastructure and real-time collaboration tools. We use Perforce for version control of large binary assets (Unreal projects, Maya scenes, Substance files), with automated sync and conflict resolution that makes working across time zones seamless.
Communication is structured around async-first principles. We use detailed written briefs for task handoffs, recorded video reviews for art direction, and time-boxed synchronous sessions for complex problem-solving. This approach respects team members’ focus time while ensuring nothing falls through the cracks.
Cloud rendering has been transformative. Instead of investing in expensive local render farms, we spin up GPU instances on demand for heavy renders. This gives every team member access to enterprise-grade rendering power, regardless of their local hardware. The cost savings alone have more than paid for the infrastructure investment.
